Reading a Headwear Tech Pack: A Buyer's Walkthrough

Almost every headwear production problem can be traced back to a sentence that meant two different things to two different people. "Navy blue." "Standard fit." "Logo on the front." Each reads as a specification and functions as an invitation to guess, and the factory has to guess something in order to start work.

A tech pack is the document that removes the guessing. It is not paperwork for its own sake — it is the difference between a quote you can compare, a sample you can approve, and an inspection you can win an argument with. This walkthrough covers what belongs in a headwear tech pack, section by section, and why each field earns its place.

What a Tech Pack Is For

A tech pack serves three audiences at once, and a good one satisfies all three. The quoting team uses it to price accurately rather than defensively. The production team uses it to build. The inspector uses it as the objective standard against which finished goods pass or fail.

That third function is the one buyers underestimate. An inspection can only verify what was specified. If crown height was never written down, no inspector can reject a batch for being too tall, and no amount of dissatisfaction after delivery changes that.

The Test of a Complete Tech Pack

Here is a useful standard to hold yourself to: could a factory that has never spoken to you produce the correct product from this document alone? If any answer requires a phone call, that answer is currently an assumption.

Section One: Product Identity and Revision Control

Start with the boring part, because it prevents the most expensive category of error: everyone working from a different version.

Include a style name and code, a version number, the date, and the name of whoever approved it. When a specification changes mid-development — and it will — the revision number is what tells the factory whether the sample they are cutting matches the document you are reading.

State the Intended Use

One line describing who wears the product and in what context does more work than it appears to. A cap for daily outdoor uniform wear, a cap for a single trade show, and a cap for premium retail are three different engineering problems with three different acceptable cost structures.

A factory that knows the use case can flag a mismatch — for example, a specified fabric that will not survive weekly industrial laundering — before you have paid for a sample of the wrong thing.

Section Two: Construction and Silhouette

Specify the cap type, panel count, crown structure and brim shape explicitly. Structured or unstructured is a fundamental fork, not a styling preference: it changes the pattern, the interlining, and how embroidery behaves on the front panel.

Give Every Measurement a Tolerance

Head circumference, crown height, brim length and brim width all need a number and a permitted deviation. A tolerance of plus or minus half a centimetre and a tolerance of plus or minus two centimetres describe different products, and only a stated tolerance can be inspected against.

Section Three: Materials

Name the fabric, the composition, and the weight in grams per square metre. "Cotton twill" without a weight covers a range wide enough to produce visibly different caps, and the factory will choose whatever is standard for them.

Specify every component separately: shell fabric, any contrast panels, mesh, interlining, sweatband, thread, and closure hardware. A cap is an assembly, and each part has its own cost and its own failure mode. Our cap fabric guide covers how the main materials behave under decoration and washing.

Colour Needs a Physical Reference

This is where more disputes originate than anywhere else in the document. A colour name means nothing. A screen colour is unreliable across displays. Specify a physical reference — a swatch, a previous production sample, or an agreed colour system reference — and state the acceptable variation.

If the cap must coordinate with existing uniform items, send those items. Matching to a physical object is straightforward; matching to a description is not.

Section Four: Decoration

State the technique, the exact artwork file, the finished dimensions in millimetres, and the position measured from fixed reference points such as the brim seam and the panel centreline.

"Front centre" is not a position. It does not say how far above the brim the logo sits, and a logo that looks correct on a flat artboard can sit visibly wrong on a curved crown. Give coordinates, and supply vector artwork rather than a raster image lifted from a website.

Specify Thread and Technique Details

For embroidery, name thread colours from a physical thread range rather than a screen colour, and state whether the logo is flat or 3D puff. Those two techniques cannot reproduce the same artwork — puff cannot hold thin strokes or small text, so a design that works flat may need adjustment. For patches, printing or applied branding, state the material, dimensions, attachment method and edge treatment. Decoration is usually the largest single variable in a headwear quotation, so ambiguity here directly widens the price you are quoted.

Section Five: Closure, Labels and Trims

Name the closure type and its hardware, including material and finish. A metal buckle and a plastic slider are different products at different price points and read differently to the customer.

Then cover the parts buyers most often forget: main label, size label, care label, hangtag, and any woven or leather branding. Specify content, dimensions, material, and exact placement for each. Care labelling in particular has legal requirements that vary by market, so confirm what your destination requires rather than copying what a previous supplier did.

Section Six: Packaging

Packaging belongs in the tech pack because it affects both cost and arrival condition. Specify individual packing, polybag type, inner pack quantity, carton quantity, carton dimensions and carton markings.

For structured caps this is not cosmetic. Compressing a structured crown to save freight volume produces caps that arrive deformed, which converts a shipping saving into a returns problem. State whether crown supports are required.

Section Seven: Quality Criteria

Close the document with how the goods will be judged. Include the inspection standard and AQL level, the defect classification, and any specific checks that matter for your product.

Reference the Approved Sample

Once a physical sample is approved, it becomes part of the specification. Identify it by style, colour, revision and approval date, and state that it governs where the written document is silent. Retain a sealed copy for reorders — this is the single most effective tool for keeping a second production run consistent with the first.

Working With the Factory on the Pack

A tech pack is a starting position, not a finished contract. Expect the factory to come back with questions and proposed changes, and treat that as a good sign rather than an obstacle.

Expect Technical Pushback

A factory that says a specification is impractical is usually right, because they have made the mistake before. A brand that insists on the original specification without understanding the objection generally pays for that insistence in the sample round.

Sampling runs three to five business days once artwork and specifications are confirmed, which makes one honest correction round inexpensive relative to the cost of discovering a problem after bulk approval.

Update the Document, Not Just the Conversation

When a change is agreed by email or call, write it back into the pack and increment the revision. Changes that live only in a message thread are invisible to the inspector and to whoever runs the reorder six months later.

For a first order the completed pack, the approved sample and the inspection report together become the reorder package. Getting this right once removes most of the friction from every subsequent run, and it is also the foundation for the component-level material data that EU traceability rules will require.

Frequently Asked Questions

Do we need a tech pack for a small first order?

Yes, though it can be brief. Even a one-page document with measurements, tolerances, materials, colour references and decoration positions removes most ambiguity. The cost of writing it is far lower than the cost of a misinterpreted order.

What if we do not have design resources?

Manufacturers offering ODM services can develop the specification with you from a reference sample or a sketch. You still need to define intended use, quantity, target cost and any non-negotiable requirements, because those drive every technical decision.

How detailed should colour specification be?

Detailed enough to be checked physically. Provide a swatch or an agreed colour reference plus an acceptable variation, and confirm the match on the sample. Colour names and screen values are not verifiable standards.

Who owns the tech pack?

Agree this in writing, particularly when the factory contributes development work. Clarify ownership of the specification, patterns and any tooling such as embroidery digitising files or patch moulds before development starts rather than at the point you want to move production.
